A survey of 292 Chinese supply chain and logistics executives, published by DP World in July 2026, found that 58% plan to diversify their supplier base this year. 50% cite AI as their top growth driver. 44% say broader digitalization. 38% are nearshoring. 36% are friend-shoring.

These are not importers looking for factories. These are Chinese companies looking for alternatives to their existing suppliers. Your factory may be one of them.

What diversification means on the factory floor.

When a Chinese factory diversifies its suppliers, it is not just negotiating with you harder. It is building relationships with alternative raw material sources, alternative component suppliers, alternative logistics providers. The factory that relied on one steel mill for ten years now has quotes from three. The factory that always trucked goods to Shanghai now has a rail option through Zhengzhou.

This has two effects on your order. First, procurement costs become more stable. A factory with three steel suppliers is less vulnerable to a single mill’s price increase than a factory with one. Second, the factory’s cost structure shifts in ways that are not immediately visible to you. The rail option may save 8% on logistics. The new component supplier may be 12% cheaper. These savings may or may not reach your unit price.

How to ask about it.

Call your factory contact. Do not email. Ask: “I saw that a lot of Chinese companies are diversifying their supply base. Has that changed anything on your end?” Listen. Do not negotiate yet. Just listen. They will tell you something useful. They always do when you ask the right question.

The AI piece is real.

50% of surveyed executives called AI their top growth driver. This is not about chatbots. It is about demand forecasting that reduces inventory waste. Quality inspection systems that catch defects human inspectors miss. Route optimization that reroutes shipments in seconds when a port closes. The factory that has deployed AI in any of these areas is operating at a structural cost advantage over the factory that has not. Ask your supplier what technology they are using. The answer tells you more about their long-term viability than any price quote.
