It happens to roughly one in three importers in their first year. You wire the deposit. Communication is fine. Then one day you send a message and nothing comes back. A day passes. Two. A week. Your factory went silent.

Here is what is actually happening. In 90 percent of cases, it is not a scam. They did not steal your deposit. If they wanted to steal money, they would reply with fake updates to keep you calm. Silence is usually something simpler and more frustrating.

The salesperson quit. This is the most common reason and the one nobody ever guesses. Sales staff turnover in Chinese factories is high. Your contact left. They took their WeChat account with them. Nobody picked up your project. Your order is sitting in the system with no owner. A factory owner once told me he had no idea a German customer had been waiting three weeks because the salesperson quit and did not tell anyone about pending orders.

Your order is behind schedule. The factory is late. They know it. They are trying to catch up before updating you because they do not want to deliver bad news. Chinese business culture strongly favors presenting solutions rather than problems. They think staying silent while catching up is better than admitting they are late. They are wrong. But that is the thinking.

A bigger order came in. Your 500 units got bumped. A 5,000-unit order from a European buyer came in. Your production slot moved back two weeks. The factory will not tell you this because admitting they deprioritized you is admitting they do not value your business. But that is exactly what happened.

There is a quality problem they cannot fix. The first batch failed QC. They are trying to rework it. If they tell you, you will ask questions. If you ask questions, they will have to admit something went wrong. Easier to say nothing while they try to fix it.

What to do. Day one: send one message on WeChat, not email. The salesperson checks WeChat. The production manager checks WeChat. Nobody checks email. Day two: send the same message on a different channel. WhatsApp if you normally use WeChat. WeChat if you normally use WhatsApp. Day three: call. Voice, not text. Hearing your voice changes the dynamic from message I can ignore to person I need to respond to. Day four: change what you are asking for. Stop asking for updates. Ask for a specific thing. Did the raw material arrive. Can you send a photo of the current batch. A specific question is harder to ignore than an open one. Day five: escalate. Tell them you need a production update by Friday or you will need to make alternative arrangements. Do not threaten legal action. Do not threaten to expose them. Just say calmly that you will find another way. Then mean it.

If a supplier ghosts you for more than two weeks with no explanation, start looking for alternatives. A factory that cannot manage basic communication cannot manage your order. There are roughly 400,000 registered manufacturers in China. Another one makes your product. The one that went silent was not special.
